How to Run a Project When You Have No Authority

Every project manager hits the same wall early. You are responsible for the whole project, and you have no authority over a single person doing the work. The developers, the vendors, the department heads, none of them report to you, and the project still has to land on your name.

Most people react in one of two ways, and both wreck the project. They go passive and shrink into a very organized note taker, or they overcorrect and start nagging and CCing people’s bosses until the team routes around them. Both reactions are stuck on the same wrong idea: that the only way to move someone is to have power over them. In this video I break down what the best PMs do instead, and the four levers they use to get cooperation without a shred of formal authority.

In this video, I cover:

  • Why authority and influence are completely different tools, and only one was ever available to you
  • Lever one, clarity: how to write an ask nobody can misread or quietly ignore
  • Lever two, reciprocity: unblocking people before you ever need something from them
  • Lever three, visibility: why a shared board is a mirror and never a whip
  • Lever four, escalation done right: the three rules that keep it from making you enemies
  • A real example of a first-time PM who turned around the senior engineer who ignored her
